Process Mapping: Why You Map Both the Current State and the Target State

Most reengineering efforts fail for the same reason. Someone designs the future process, presents it, and the people who have to live inside it push back. Not because the new process is wrong, but because nobody ever established what was wrong with the old one.

Process mapping fixes that, but only if you map both states.

What a Business Process Map Contains

A business process map is a visual representation of the steps, tasks, and decisions involved in executing a specific business process. Functionally, it’s a detailed flowchart showing the sequence of actions required to complete that process within your organization.

A complete map includes five elements:

Steps and tasks. Each stage is depicted as a box or symbol, clearly indicating what action is required at that phase.

Flow of operations. Arrows or lines connect the boxes, showing the order and direction of the process and how tasks relate to one another.

Decision points. Diamonds mark the junctures where a choice determines what happens next.

Start and end points. Clear markers for where the process begins and where it concludes.

Inputs and outputs. What each step requires, and what it is expected to produce.

Maps can be built at whatever level of detail the process complexity and the organization warrant. Their uses go well beyond documentation: they improve comprehension of how work actually happens, expose inefficiencies, accelerate employee training, and standardize workflows across shifts, sites, and teams.

Why You Map the Current Process, Not Just the Target

Mapping what exists today tells stakeholders two things a target-state map never can.

1. It makes the case for change.

What is wrong with how we work today? How bad is it? What would it take to fix it? A current-state map turns those questions from opinion into evidence. Inefficiencies that everyone tolerates individually become visible collectively, and visible inefficiency is the most persuasive argument for change you will ever have.

2. It establishes whether the scope of change is feasible.

Just as important: what isn’t broken? Why does it work? Can those portions of the process be preserved and reused?

This is the part most teams skip, and it costs them. When you can show a team that 70% of their process survives intact and you are changing three steps rather than thirty, you have converted a wholesale transformation into an incremental one. Incremental change gets adopted. Wholesale change gets resisted. The current-state map is what lets you make that distinction credibly.

Next Step: Assign Roles With a RACI Chart

Once both maps exist, the target process needs owners. The RACI framework sorts every stakeholder on every task into one of four roles.

Responsible (R). The person or people who complete the task. They do the work. A single task can have multiple responsible parties.

Accountable (A). The person ultimately answerable for the correct and thorough completion of the task. This person signs off on the work that the responsible party delivers. There must be exactly one accountable person per task. No exceptions, no committees. Many leaders cannot name what they are accountable for, and that gap is precisely why they struggle to lead their teams. RACI removes the ambiguity.

Consulted (C). The people whose input is required before a decision or action is taken. This is two-way communication, drawing on expertise the task depends on.

Informed (I). Those who need to know progress and outcomes but do not contribute directly. One-way communication.

The chart itself is a matrix. Tasks or decision points run down one axis, roles or team members across the other. Each cell gets an R, A, C, or I. The result clarifies ownership, sharpens stakeholder engagement, and removes the delays that come from nobody being certain who decides.

Where to Start

Map what you have. Map what you want. Assign who owns what. In that order.

The sequence matters more than the tooling. Teams that jump straight to the target state end up defending a design nobody asked for. Teams that map the current state first end up with a change their own people advocated for.
